Lessons deploying hydrogen solutions from the PepsiCo Greenhouse Accelerator Program

That’s why our participation in the PepsiCo Greenhouse Accelerator's Program (APAC Sustainability Edition), beginning in March, has been so valuable. As one of ten companies selected, it’s enabled us to validate our technology in enterprise operations and refine how we deliver and communicate value.

The Accelerator Program provided us with a USD$20,000 grant, access to PepsiCo’s global network of operations, mentors, partners and sustainability leaders, and the opportunity to align our technology with some of the world’s most demanding operations.

For organisations considering hydrogen solutions like Endua’s, the program has enabled us to validate confidence in our technology, building on our foundation of:

  • 4 years in operation and 15 years R&D by CSIRO in PEM electrolysis technology

  • our team of technical experts

  • 23,000 hours of stack test data

  • 2 years of field operations

  • our commercial pilot deployment at Archerfield Airport.

Viewing hydrogen solutions through the enterprise lens

The program officially kicked off in Shanghai in April, where we delivered a pitch about Endua’s mission and technology. Over two days, we connected with PepsiCo executives, explored their global sustainability priorities and began shaping an action plan in line with our goals and PepsiCo’s needs.

For enterprises focused on ESG goals, the launch offered powerful insights. Large enterprises measure sustainability impact in hard metrics. For instance, reducing Scope 3 emissions (which accounts for 90% of PepsiCo's footprint) and dollars per tonne of GHG reduction. 

How to plan and pilot hydrogen projects

Our team established a rhythm of weekly sessions with our program mentor, who helped us refine two core objectives:

  • deliver a pilot program to demonstrate real-world performance of our hydrogen power bank and sustainability impact

  • develop a commercial framework for structured stakeholder engagement.

The team strategically allocated our grant across key areas, including:

  • hardware integration for system deployment

  • site logistics and preparation 

  • documentation and promotional video production to showcase our work

  • wholesale changes to our website and brand material. 

By May, we established connections with Brisbane PepsiCo team members in engineering, commercial strategy, maintenance, finance, ESG and sustainability, and complementary technology companies, determined the demonstration opportunity and exploring three new market pathways where hydrogen technology can make a difference.

One of the most valuable steps was our site visit to the PepsiCo snack manufacturing facility in Tingalpa, Brisbane. Walking the site together exposed potential energy constraints and sparked discussions about potential hydrogen use cases with PepsiCo’s water treatment facility,bio-gas production and as a natural gas alternative for industrial heat applications. 

It was a clear reminder that for enterprises considering integrating hydrogen solutions, site assessments often reveal hurdles to overcome and hidden opportunities.

Advancing our technology to meet enterprise needs

As the program progressed in July and August, our focus shifted to preparing for the deployment, our truck pilot at Tingalpa, where we:

  • conducted a risk assessment

  • confirmed site acceptance

  • determined a pathway for seamless integration without impacting site operations.

In addition to this work, we also leveraged PepsiCo’s promotional opportunities to showcase hydrogen in action, prepared documentation and strengthened how our solution is positioned for the market.

Feedback from mentors and PepsiCo stakeholders pushed us to reframe our messaging, evolve our website and sales collateral, and better position Endua as a complete solution for industrial operations looking for decarbonisation solutions.

The Accelerator Program provided customer insights we could apply immediately – the kind that are harder to uncover through traditional sales conversations. These insights helped us test assumptions, refine our offer, and understand our enterprise customers’ needs and how they define value.

Insights for operational leaders exploring hydrogen solutions

Being part of the PepsiCo Greenhouse Accelerator has been transformative for Endua. Beyond validating our technology, the program gave us access to a strategic laboratory to test assumptions, uncover new use cases and understand how global enterprises measure sustainability impact.

For enterprises exploring hydrogen solutions, we learned three key takeaways from the Accelerator Program that can help you move forward:

  • use pilots and site visits to uncover and resolve integration challenges early

  • build proof points around business metrics (like scope 3 emissions reduction, cost per tonne of GHG reduced, uptime) for enterprise teams to measure value

  • connect with a provider that listens deeply to your needs, and is prepared to create an offering that unlocks value for you.

The Accelerator Program provided an invaluable testing ground for our technology and a way to validate four new market opportunities, broaden commercial success in the growing hydrogen market, refine our communications and execute a new demonstration of our technology.

With stronger partnerships and clearer messaging, we’re continuing to advance our technology and contribution towards global sustainability goals.

Looking ahead, we see this experience as an indicator for how hydrogen innovators and enterprises can work together to accelerate the clean energy transition.
